How to Onboard an Offshore Recruiter: A 30-Day Checklist for Staffing Agencies

The difference between an offshore recruiter who struggles and one who performs well within weeks usually comes down to onboarding. A clear first month sets expectations, builds trust and gets submittals flowing quickly. Use this week-by-week checklist to onboard a dedicated offshore recruiter onto your staffing desk.

Before Day One: Access and Setup

  • Create logins for your ATS, email and any job board or LinkedIn Recruiter seats the recruiter will use.
  • Share your communication channels, for example Teams, Slack or email, and agree on working hours that overlap with your US team.
  • Name a single point of contact on your side, usually a recruiting lead or senior recruiter.
  • Prepare your process documents: intake template, screening questions, submittal format and any client-specific rules.

Week 1: Learn the Desk

  • Walk the recruiter through your firm, your key clients and the role types you place most often.

Week 2: First Candidates and Feedback

  • Review every candidate before submittal and give specific feedback on fit, notes and formatting.
  • Agree on daily or weekly activity targets, such as candidates sourced, screened and shortlisted per req.
  • Add more reqs as quality improves.
  • Document recurring feedback so it becomes part of your process.

Week 3: Build Independence

  • Move from reviewing every candidate to spot-checking a sample.
  • Let the recruiter handle candidate follow-up and interview scheduling if that is part of their scope.
  • Introduce more complex or higher-priority reqs.
  • Start a simple weekly report: reqs worked, candidates submitted, interviews and placements.

Week 4: Review and Plan Ahead

  • Review results against your targets: submittals per req, submittal-to-interview ratio and time to first submittal.
  • Discuss what is working and what needs to change, on both sides.
  • Decide whether to expand scope, for example from sourcing and screening to full-cycle recruiting.
  • Set goals for the next 60 days.

Tips for a Smooth Onboarding

  • Treat the recruiter as part of your team. Include them in team meetings and share wins.
  • Be specific with feedback. “Needs five years of Spring Boot in production” is more useful than “not quite right”.
  • Keep processes written down. Documentation makes it easier to add more recruiters later.
